How to Triage Fleet Repairs When Four Units Are Down

It is Monday morning. A box truck came back Friday with a caved in rear corner from a loading dock post. A cargo van has a cracked rear door skin that will not latch. A flatbed clipped a low canopy and peeled the headache rack. And the refuse unit already scheduled for panel work is now leaking through the seam you had been watching since spring. Your dispatcher wants all four back by Wednesday, and there is no version of Wednesday where that happens. So the real question is not how fast. It is which one first.

We see this every week from [commercial fleet operators](/who-we-serve-brea/commercial-fleet-operators-brea) running mixed equipment, and the operators who recover fastest are not the ones who push hardest on the phone. They are the ones who triage before the units leave the yard. Triage is not a feeling about which truck looks worst in the lot. It is a repeatable scoring pass across three things you can actually measure: whether the unit is legally allowed to run, what it earns or owes per day it sits, and how long the parts take to arrive. Everything else is noise.

What does a Monday with four units down really cost you?

Downtime is not one number. It is three stacked on top of each other. There is the revenue or the service the unit was going to produce that day. There is what you spend to cover it, which is usually a substitute rental, a subcontracted run, or overtime for the drivers who absorb the route. And there is the compounding piece, which is the customer or the department that starts planning around your absence. The first two you can put on a spreadsheet. The third is the one that actually hurts, and it is the reason the sequence matters more than the speed.

So compare in relative terms. A unit carrying a daily contracted route costs you far more per idle day than a spare pickup with a dented bed, even when the pickup looks worse. Then set that against queue position. A repair that needs two weeks of bench time and four weeks of parts is not competing with a repair that takes one day. Ranking by damage severity feels right and is usually wrong. Rank by what each idle day is doing to the operation.

Which three axes should set the repair order?

Score every down unit on three axes before you call anyone. First, roadworthy status: is the unit legally out of service, is it restricted, or is it simply ugly? A DOT out of service condition is not a judgment call and it outranks everything below it. Second, daily obligation: what revenue or contracted service does this unit carry per day, and do you have a spare that can absorb it? Third, parts lead time: how long from the moment we order a component to the moment it is on the bench in front of a technician?

Those three do not carry equal weight. Out of service is a gate, not a score. Daily obligation sets the order among the units that are all legal to run. Parts lead time is the axis operators consistently underweight, and it is the one that decides whether your Wednesday is realistic or fictional. A unit with a two day repair and a five week back ordered panel is a five week unit, no matter how simple the labor looks written on paper.

Why should the longest lead time job start first?

Because parts ordering is the real critical path, not labor hours. The bench work on a rear door frame might be four days. If the door skin and the striker assembly take twenty six days to arrive, the calendar is twenty six days plus four, and every day you spend deciding gets added to the front of that. Meanwhile a bumper and a fender sitting on a local shelf can be handled almost any week. Start the long lead job first, even when it is not the unit your dispatcher is asking about, because ordering is nearly instant and waiting is not.

This single change moves fleets from three weeks of downtime to one. Get the teardown and the written estimate on the long lead unit done immediately so the parts order goes out. Then the unit can sit in your yard rather than in our stall while the components travel. We are not holding a bay hostage for a box that has not shipped, and you are not storing a truck here that could still be doing light duty work at home in the meantime.

How do you stage units so the shop works in parallel?

A shop is not a single queue. It is a set of stations, and different repairs occupy different ones. Structural pulls and teardown tie up a frame bay for days at a time. Paint and refinish tie up booth time in scheduled blocks. Panel and cosmetic work fills the gaps between the two. If you drop all four units at once, you get serial work and a full parking lot. If you stage the drops, you get parallel work and a shorter total calendar.

Stage the drops in this order so more than one job can move at a time:

  1. Drop the teardown heavy units first: structural pulls, frame and rail work, anything where the estimate cannot be finished until panels come off.
  2. Follow with the units that need paint, because booth time is scheduled in blocks and those blocks fill earliest.
  3. Hold the quick cosmetic units back and use them to fill gaps while a long lead job waits on parts.
  4. Keep at least one unit in your own yard as a rolling spare instead of parking it in our lot where it helps nobody.
  5. Confirm which units are drivable, because the rest need transport booked separately and that booking carries its own lead time.

What should you send ahead of the drop?

Send the packet by email before the unit moves, not with the driver. Everything below lets us start a parts search and a preliminary estimate the same day, which is often the difference between ordering on a Monday and ordering on a Thursday. Photos taken with a phone are fine. What we need is coverage, not artistry: all four corners, a straight on shot of the damage, a close shot of any seam or fastener that looks disturbed, and a readable data plate.

The packet that lets us order before the unit arrives:

  • Unit number and VIN, plus year, make, and model so parts lookups are not guesswork.
  • Photos of all four corners, the damage straight on, and close shots of any disturbed seam, fastener, or sealant line.
  • Whether the unit is currently in a DOT out of service condition, and what the inspecting officer actually wrote.
  • The claim number, carrier, and adjuster contact if the damage is going through insurance.
  • Any known prior repair to the same area, including work done by another shop.
  • Your operational deadline and what happens on the day you miss it, because that is what we sequence against.

How does in shop only change your triage?

We are in shop only. No mobile service, no roadside service, no fleet route service. That is a real constraint and your triage has to price it in. A unit that is legally out of service cannot drive itself to our Yorba Linda shop, so someone has to tow or trailer it, and that transport carries its own schedule. For fleets based around Brea, that usually means booking the tow on the day you make the decision, not on the day a bay finally opens up.

The practical move is to separate the drivable from the non drivable early. Drivable units can be shuttled by your own staff on a schedule you control. Non drivable units need transport booked against the shop calendar, and when the tow is the bottleneck, the tow is what you solve first. We would rather tell you that up front than have a unit sitting in your yard waiting on a bay that has been open for three days.

Frequently asked questions

How many fleet units can you have in the shop at one time?

It depends on the mix, not the count. Structural teardown jobs occupy a bay for days while paint work occupies booth time in scheduled blocks. Our facility runs 35,000 square feet, so several units can move in parallel as long as they are staged across different stations. Drop four identical teardown jobs at once and they simply queue.

Should I send a down unit in before the parts arrive?

Usually not. Send it in long enough for teardown and a written estimate so the parts order goes out, then take it back to your yard if it is drivable and still useful for light duty. There is little advantage to a unit sitting in our lot waiting on a back ordered panel that has not shipped yet.

Do you offer mobile or roadside repair for fleet units?

No. We are in shop only. No mobile service, no roadside service, and no fleet route service. Every repair happens at our Yorba Linda facility, which means transport is part of your triage plan. If a unit is in an out of service condition and cannot be driven, book the tow the day you make the call.

How does a DOT out of service condition change the repair order?

It acts as a gate rather than a score. A unit legally barred from operating jumps ahead of any unit that is merely damaged, because there is no version of the week where it earns anything at all. Among units that are all legal to run, daily obligation and parts lead time set the order between them.

Can our carrier be billed directly for fleet collision damage?

We direct bill with sixteen major carriers, so in most cases the paperwork moves between us and the adjuster rather than through your office. Send the claim number and adjuster contact with your drop packet. If your carrier is not one we bill directly, we still write the estimate and any supplement to their format.
